Hi, I’m Evan Carmichael. Welcome to another edition of Ask Evan. Today’s question comes from one of my forum readers Anthony who wrote in asking about business plan and he said, “Is a good business plan the first thing that you need to do to start a business.” * Join my BELIEVE newsletter: http://www.evancarmichael.com/newsletter/ As much of a fan of business plans that I am Anthony and thank you for the question, I think a lot of people go through that question as well, I don’t think it’s the first thing that you should do and the reason being, when you’re creating your business plan you should really have a good sense of your market and what you’re going to do to create your product and service and sell it. In the early stages of a business what you really need to do is start talking to customers to figure out what kind of business you should launch and the best type of business you can launch is building around your customers. So you go start talking to potential customers. Find out what their problems are, their pain points, and try to develop a solution that can help them. We made this mistake, one of my earlier companies, we spent an entire summer drafting a business plan that we thought was awesome and of course our customers are going to want this product and this is, you know, the best thing ever, and we spent so much time researching and figured we had the best thing but then when we, you know, got to actually launching it turns out that the customer we’re going after didn’t really care or give us the time of day. Now luckily we had, you know, enough still in our product to make it successful and we would find other customers but we spent all this time creating this business plan that we thought was amazing and then when we went out to actually test it in the market we found out that it didn’t hold any water. So the best thing that you can do in the beginning when you’re first starting your business or you’re thinking about starting a business is go start talking to customers and they’ll tell you what they need, what they like, how you can help them and from there you’ll get the information you need to be able to create your business plan. The danger doing it to the other way is your business plan will be, you know, useless and extinct, you know, the day you actually start going out and marketing your product. As you launch your business your business plan is going to change. You’re going to get new opportunities, customers will come to you with new problems, your marketing strategy will change, your expenses might change a little bit. So your business plan will constantly have to change a little bit but it’s best if you can to have a good concept from the beginning built around what you know will sell and what customers want. So my number one thing if you’re starting a business is just go start talking to customers. Find out their problems, build a solution around their needs and then once you’ve got a sense of what their challenges are and you’re able to get a couple of orders ideally coming in you can create your business plan on how you’re going to create this, you know, company out of this idea and be able to go out and expand to other companies, build a team, build your facilities if you need to and continue to grow the business. There are so many questions but you asked for a specific question. The most pressing would be something that D has been asking for for years (I know... unacceptable). How do I begin creating the Structure, Processes and Procedures for the business so that anyone could walk in and run the office and manage the employees? Where do I begin creating a Sales Compensation Plan that would attract a salesperson but be structured so that the company does not lose? I know its two (2) questions but they go hand in hand. Here's a little bit about the company... Company started in 1983. D is sole owner. Business steadily grew since inception to become a state of the art company 10-15 years ago providing landscaping and snow removal services to commercial/industrial clients. Some business/property purchases during the good times have drained company financially due to tenant's defaulting, etc. He purchased land and infill business together (Stouffville) but this venture has ended up costing Greenlane over $700,000 due to problems assoc. with it.) Have had to sell of some properties but D wants to keep what's left for his future. This has resulted in lack of funds to grow the business, staff, i.e. new trucks (image). Credit not so good right now. (FYI: I am not coming to you to try to obtain funding.) Obviously, we need to increase business. The problem right now is that I am having trouble sorting through 1,000's of documents on the computer trying to re-establish structure, processes and procedures (many office staff turnovers have resulted in total dismantling of all processes and procedures that D implemented over the years). Sales compensation plan is absolutely crucial as D wants to hire another Salesperson of a higher calibre to attract larger customer base. I am the Office Manager. I admittedly have discovered that I am not qualified for this job but am trying to succeed and have grown tremendously under D's direction and tutelage but have a long way to go. I can't make D to wait any longer for these. It is affecting his desire to stay in this business with all the problems associated with not having structure and procedures in place, i.e. same problems keep happening year after year which is frustrating him to no end and is completely fixable.) And there is not enough income earned to hire someone to take my place that would know what to do. I would have done this already. So, where do I start? Regards, Amy"

Today we're going to take a closer look at how the son of a single parent and struggling bookkeeper became a successful Internet entrepreneur. Despite having started off with no business plan, this man built on of the top ten Internet sites in the world. This is the story of Craigslist founder Craig Newmark and the top 3 lessons that you can learn from his success. "From the very beginning, I was involved in talking to people, listening to people. And it hasn't stopped. The idea was that people send me information; I'd ask them about it, listen, try to do something about it - and then ask for more feedback." - Craig Newmark Craig Newmark (born December 6, 1952) is an American entrepreneur that started with an idea to inform people that turned into Craigslist, a multimillion dollar Internet business. Newmark grew up in Morristown, New Jersey. His father, a salesman who peddled everything from food to insurance, died of lung cancer shortly after Newmark's bar mitzvah. His mother worked as a bookkeeper and struggled to make ends meet after her husband passed away. Newmark went to Morristown High School, where he became co-captain of the debate team, and also an active member of the forensics club. He also started his own club, which met regularly to play the game Go. A few years after graduating college, Newmark worked for IBM in Florida then for Charles Schwab in San Francisco. Newmark then began working as an independent consultant, taking on contracts with Bank of America, Xircom, Sun Microsystems and more. After several years of observing people on the Internet and how they used online tools to help each other out, Newmark decided to start his own email service to notify people about cool arts and technology events in San Francisco. When Newmark's simple email listings reached over 240 subscribers, he could no longer carry on as he was; even his cc field would not accept anymore email addresses. Instead of shutting down, Newmark decided to move his list to a public server for all to access. He wanted to call his new website "SF-Events" but some of his closer friends suggested calling it "Craigslist" to emphasize the personal and down-to-earth nature of the list. In its first few years, Newmark ran the site as a part-time hobby, continuing his consulting work full-time during the day. He tried to bring on some volunteers, but they did not pan out as Newmark expected. That is when he had an epiphany. He hired the right CEO and Craigslist took off. Craigslist was earning over $10 million in revenues by 2004. Then, in 2005, for a price tag of $15 million, eBay purchased a 25% stake in the company from a former shareholder. As of 2010, Craigslist was generating more than $122 million annually. He enrolled in ballet and jazz dance classes in order to meet women only to wind up in the hospital with a hernia. No matter what most people say, one of the biggest reasons Newmark started Craigslist was because of his struggling personal life. He is a self-admitted nerd, which really turned off women. He thought it was a good idea to start helping people by starting an email service for others like himself. After finally getting too many people using his email service, Newmark started Craigslist. According to him, it is the reason he has the girlfriend he has today. He likes to say that Craigslist has prevented hurting himself just to meet women. Out of this struggle for personal contact, Newmark built one of the top-ten websites in the world. According to recent statistics, more than five million people use the site every month and more than one billion pages of Craigslist are looked at every month.
